How can one even start to describe it? Microsoft's stewardship of its massive gaming empire — covering Xbox consoles, the Game Pass subscription service, and multiple major publishers — had another epic, infuriating, baffling year.

The Dual Strategy: Growth and Greed

Two conflicting priorities sat at the heart behind the year's turmoil. One of these is very much public, obvious in everything its strategic moves. The objective is to make lots of games and put them anywhere they can be played: through cloud gaming, on Steam, on competing platforms, on your phone.

The other driving force, that overlaps with the first, is less transparent and more troubling. Leaks indicated that Microsoft's leadership had mandated the gaming division to hit profit margins of an unprecedented 30%, a figure that is all but unprecedented in the game industry.

How the Margin Mandate Backfired

This demanding benchmark is probably motivated waves of layoffs that culminated in the axing of high-profile projects. This was also behind a major hike in subscription fees.

It must be acknowledged, there are other factors. Among them are the soaring expense of manufacturing hardware. Nevertheless, the financial goal must have an outsize influence.

Xbox's Evolving Hardware Philosophy

Under this relentless pressure, the focus moved away from achieving its goals through traditional hardware sales. Rising hardware prices and the effective end of console exclusives suggest that the company has stepped back from competing directly in the mainstream console market.

Throughout 2025, the company had to repeatedly state that new hardware was coming. Yet the specifics were unclear.

From both leaks and public comments, it has been revealed that the successor device will be essentially a specialized computer, will run external storefronts, and will be a “very premium” device.

Unfortunately, all this calamity and confusion hides the achievement that it delivered an impressive lineup as a game publisher in recent memory.

The diverse portfolio revealed the incredible breadth and output that its internal and partnered teams is now able to produce.

The published games is notable: major franchises and new intellectual properties. Observers could note this lineup for being without a universal masterpiece or you can commend it for its consistent delivery of varied, interesting, accomplished games.

However, there’s also a notable failure in this success story. One major franchise came close to being a catastrophe. Fans expressed disappointment for the first time since its inception.

What Does the Future Hold for Xbox?

It’s exhausting just reviewing the year that the gaming division just had. What is on the horizon? Long-awaited sequels and reboots and almost certainly more debate and speculation.

Another major chapter is ahead, potentially with less turmoil. But I suspect we’ll be facing identical doubts at the end of it: Just where, exactly, does Xbox think it is going?
